AI document processing services for extraction you can measure and trust
We build intelligent document processing systems that read invoices, contracts, forms, statements and scans, pull out the fields you need, check them against rules and send anything uncertain to a person. Built on AWS Textract, Azure AI Document Intelligence, Google Document AI, Tesseract or a language model, chosen per document type and measured field by field.

Short answer
AI document processing turns PDFs, scans and photos into checked, structured data using OCR, layout analysis, language models and validation rules, with a human review queue for uncertain fields. Innovation Insight builds these pipelines as internal tools and multi-tenant SaaS. A document processing MVP is typically $18k to $33k over 9 to 16 weeks; adding extraction to an existing system costs $8k to $60k; a full AI-first product $25k to $60k.

What we build
Every document type has its own hard part. Invoices are easy to read and hard to match to purchase orders. Contracts are easy to match and hard to read. Handwritten forms defeat most OCR. We scope a project by the document types and the fields that matter, not by the technology.
| Documents | Fields we usually extract | The hard part |
|---|---|---|
| Invoices and receipts | Supplier, totals, tax, line items, PO number, due date | Line items that wrap across pages, matching to purchase orders, duplicates |
| Contracts and solicitations | Parties, dates, values, obligations, clauses, contacts | Hundreds of pages, poor structure, answers spread across sections |
| Forms and applications | Names, addresses, checkboxes, signatures, dates | Handwriting, ticked versus crossed boxes, fields left blank on purpose |
| Bank and card statements | Account details, transactions, balances | Dozens of layouts per bank, running balances that must reconcile |
| Identity documents | Name, number, expiry, date of birth | Glare and angle on phone photos, strict privacy rules |
| Claims, medical and insurance paperwork | Policy and claim numbers, codes, amounts, provider details | Mixed scans and faxes, regulated data, many fields per page |
How an AI document processing pipeline works
- Ingest: upload in the browser, email-in, an SFTP drop or an API. Files go straight to object storage through presigned URLs, never through your web server.
- Pre-process: split multi-document PDFs, fix rotation and skew, convert images, detect whether a PDF already has a text layer so you do not pay for OCR you do not need.
- Classify: decide the document type (invoice, statement, ID) with a cheap classifier, so each type goes to the extractor that suits it.
- OCR and layout: read text, tables, key-value pairs and checkboxes with positions on the page.
- Extract: map the text to your fields, using a template for fixed layouts or a language model for variable ones, with a confidence score per field.
- Validate: run business rules on the result: totals add up, dates are in range, the supplier exists, the VAT number has the right format.
- Review: anything below a confidence threshold or failing a rule goes to a review queue with the page image beside the fields.
- Export: push approved data to your ERP, CRM or database by API, CSV or webhook, with an audit trail of who changed what.
OCR engines versus LLM extraction
Cloud OCR services are fast, cheap per page and return coordinates, so a reviewer can see exactly where a value came from. Language models understand variable layouts and free text far better, but cost more per page and need guarding against invented values. Most production systems use both: OCR for the text and positions, a model for mapping messy text to fields. Prices below are pay-as-you-go list prices from each vendor's pricing page, checked October 2026; they vary by region and volume.
| Engine | Price (checked October 2026) | Strengths | Watch out for |
|---|---|---|---|
| AWS Textract | Detect Document Text $1.50 per 1,000 pages; Tables or Queries $15 per 1,000; Forms, Tables and Queries together $70 per 1,000; Analyze Expense $10 per 1,000 (first million pages a month, US West Oregon) | Forms, tables and queries in one call, fits AWS-hosted stacks | Combined feature pricing adds up quickly at volume |
| Azure AI Document Intelligence | Read $1.50 per 1,000 pages (then $0.60 above one million); Layout and prebuilt models $10 per 1,000; custom extraction $30 per 1,000; 500 free pages a month | Many prebuilt models (invoice, receipt, ID, tax forms), custom models trained on a few samples | Custom model training is billed per hour |
| Google Cloud Document AI | Enterprise Document OCR $1.50 per 1,000 pages after the first 1,000; Layout Parser $10 per 1,000; Form Parser and Custom Extractor $30 per 1,000 | Strong OCR on poor scans and many languages, layout parsing for RAG | Specialised processors are priced differently from general OCR |
| Tesseract (open source) | No licence fee; you pay for the compute | Runs anywhere, including in the browser via Tesseract.js, no data leaves your servers | Weak on tables, handwriting and noisy scans; needs pre-processing |
| Language model extraction (Claude, GPT, Gemini) | Billed per token; depends on page length and model | Variable layouts, free text, reasoning across pages, follows a JSON schema | Must be validated; can produce plausible values that are not on the page |
A worked example at 10,000 pages a month: plain OCR on any of the three clouds is about $15, Azure layout extraction about $100, Textract with forms, tables and queries about $700. A language model pass on top typically costs less than the richer OCR features if you send only the relevant pages. We model this per document type during discovery.
Validation rules and human review
Extraction accuracy is never 100%, so the system has to know when it is unsure and route that work to a person. The review screen matters as much as the model.
- Confidence thresholds per field, not per document: a low-confidence IBAN is reviewed even if the rest of the invoice is clean.
- Cross-field rules: line items sum to the subtotal, subtotal plus tax equals the total, the period end is after the period start.
- Reference checks: supplier, customer or policy number looked up in your system of record before the data is accepted.
- Duplicate detection: same supplier, amount and date, or the same file hash, flagged before payment or posting.
- Review queue: page image with the extracted value highlighted, keyboard shortcuts, and every correction stored as training and evaluation data.
- Never invent: if a field is not on the page, the model returns null, and the prompt and schema say so explicitly.
Measuring accuracy field by field
"95% accurate" means nothing until you say what was counted. We measure on a labelled test set of your own documents, split by document type and layout, and report:
| Metric | What it tells you |
|---|---|
| Field-level precision | Of the values the system filled in, how many were right. Low precision means wrong data reaching your systems. |
| Field-level recall | Of the values on the page, how many the system found. Low recall means more manual work. |
| Straight-through processing rate | Share of documents that needed no human touch. This is the number that drives the business case. |
| Review time per document | How long a reviewer spends on the ones that do need a person, measured in the review screen. |
| Error rate after review | What still gets through, sampled weekly. This is the number auditors ask for. |
Multi-tenant SaaS or internal tool
| Decision | Internal tool | Multi-tenant SaaS product |
|---|---|---|
| Users | Your operations team | Many customer organisations, each with their own users and roles |
| Data isolation | One database, role-based access | Separate database or schema per tenant, per-tenant storage buckets and keys |
| Billing | None | Plans with page or scan limits, overages and usage metering, usually on Stripe |
| Templates | Built by us for your document types | Created by customers in the product, so the template editor becomes a feature |
| Typical budget | $8k to $60k | $18k to $33k for an MVP, $25k to $60k for a fuller AI-first product |
Multi-tenant document products need the same foundations as any SaaS; our multi-tenant SaaS development page covers isolation and billing in depth.
What AI document processing costs
| Engagement | Cost | Timeline |
|---|---|---|
| Discovery: sample documents, accuracy baseline, engine comparison, fixed estimate | $3k to $8k | 1 to 2 weeks |
| Extraction added to an existing system | $8k to $60k | 4 to 12 weeks |
| Document processing MVP (calculator preset) | $18k to $33k | 9 to 16 weeks |
| AI-first document product with several roles and integrations | $25k to $60k | 10 to 14 weeks |
| Ongoing support and accuracy tuning | $1.5k to $8k per month | Monthly |
The MVP figure comes from our app development cost calculator, which you can adjust feature by feature. The AI document processing cost guide explains each line, and the intelligent document processing guide covers the approach in more depth. OCR and model fees are paid to the vendor and come on top.
Privacy and compliance
- Data stays in your chosen cloud region; we pick an OCR vendor and model endpoint in the same region where residency matters.
- Personal data in documents is covered by GDPR or UK GDPR, and medical documents by HIPAA in the US; we sign the relevant agreements with each vendor and set retention periods for originals and extracted data.
- Language model calls go through enterprise endpoints such as AWS Bedrock where documents must not leave your account.
- Every extracted value keeps a link to its page, and every human correction is logged with the user and time.
Document processing we have shipped
- Edge OCR: a confidential multi-tenant AI document processing SaaS. OCR runs on AWS Lambda with template-based and free-form extraction, AWS Bedrock handles document understanding and Adobe PDF Services handles complex PDFs. Each organisation gets its own MongoDB database. Users bulk upload by drag and drop, preview with Tesseract.js, edit extracted values and export to CSV or PDF, and Stripe enforces Free, Starter, Growth and Scale plans with scan limits, overages and rollover.
- GovDoc AI: reads government RFPs, RFQs, SOWs and MSAs that can run to hundreds of pages, extracts 50+ data points per contract with Claude on AWS Bedrock, and gives page-level references for every value. A self-correcting three-pass analysis catches sections the first pass missed, and a typical deep analysis of a large contract takes two to four minutes.

Questions we get asked a lot.
How much does AI document processing cost?
Adding extraction to an existing system costs $8k to $60k. A standalone document processing MVP is typically $18k to $33k over 9 to 16 weeks on our calculator, and a fuller AI-first document product $25k to $60k. OCR runs from about $1.50 per 1,000 pages for plain text on the major clouds (checked October 2026).
What is intelligent document processing?
Intelligent document processing (IDP) combines OCR, document classification, AI extraction, validation rules and human review to turn unstructured documents into structured data, with each step measured and auditable.
Should we use Textract, Azure, Google Document AI or a language model?
Usually a mix. Cloud OCR is cheap and returns positions for review; a language model handles variable layouts and free text. We test the engines on a sample of your documents during discovery and pick per document type.
How accurate is AI document extraction?
It depends on the documents. We measure field-level precision and recall on a labelled set of your own files and report the straight-through processing rate. Low-confidence fields always go to a review queue.
Can it read handwriting and poor scans?
Printed text on decent scans reads well. Handwriting and faxes are harder: cloud OCR and multimodal models help, but we plan for a higher review rate and measure it before promising automation.
Can we sell this as a SaaS product to other companies?
Yes. Edge OCR is a multi-tenant document processing SaaS with a database per organisation and usage-based Stripe plans. Tenancy, billing and a template editor add scope compared with an internal tool.
